VFFS vs Premade Pouch Machines: Which Format Fits Your Project?

Vertical form fill and seal machinery makes each sachet from roll stock. A premade pouch machine receives an already converted pouch, opens it, fills it and closes it. Both routes can automate small flexible packs, but their economics, format possibilities and operating demands are different.

1. How each machine architecture works

A VFFS machine unwinds flexible film, forms it around a forming set, creates the vertical and horizontal seals, doses the product and cuts the finished sachet. Forming, filling and sealing are therefore coordinated inside one continuous packaging process.

A premade pouch filler indexes individual converted pouches through pouch pick-up, opening, product dosing and sealing stations. The pouch converter has already created the shape, gussets, zipper or other features before the pouch reaches the filling line.

2. Compare packaging material and conversion cost

Roll stock normally avoids the separate pouch-conversion operation and can deliver a lower material cost for conventional pillow, back-seal, three-side-seal or four-side-seal sachets. Film utilisation, reel dimensions, print repeat and edge trim should still be checked against the selected machine.

Premade pouches usually carry a higher unit conversion cost, but they make complex pouch features available without forming them on the filling machine. The correct comparison is the delivered cost of an accepted, saleable pack—not film price alone.

3. Decide how much pack-format freedom is required

VFFS excels where the pack can be produced consistently from a defined roll-stock structure. Format changes may involve a forming set, sealing jaws, film reel, recipe and cutter settings. Narrow sachets and multi-lane strips are especially natural VFFS applications.

Premade pouch systems can suit stand-up, gusseted, shaped or zipper pouches and premium retail presentation. They also require reliable pouch tolerances: inconsistent pouch opening, curl, static or zipper position can affect handling.

4. Evaluate output and line balance

Single-lane VFFS provides a compact route for moderate output, while multi-lane VFFS can produce many narrow sachets in parallel. The true line rate must include product feeding, code inspection, discharge, counting and secondary packaging.

Premade pouch equipment generally indexes one or more pouches through discrete stations. It can be highly productive, but the pouch magazine, opening success and seal dwell time constrain the cycle. Obtain output figures for the actual product and pouch rather than a nominal empty-machine speed.

5. Compare labour, changeover and waste

VFFS operation includes reel loading, film threading, web tracking and seal setup. Correctly engineered recipes and tooling reduce changeover time, but operators need to understand film behaviour and sealing.

Premade pouch equipment removes web forming but requires pouch magazine loading and careful control of converted pouch quality. Failed pouch opening may waste an expensive pouch; VFFS start-up may waste a length of film while tracking and seals stabilise. Record both during trials.

6. Select the filler independently from the pouch route

The packaging architecture does not by itself determine dosing accuracy. Liquids and pastes may use piston or other positive-displacement pumps, powders may use augers, and granules may use weighing or volumetric systems. The filler must be matched to product behaviour and then integrated with the pouch machine.

For both routes, nozzle timing and geometry must keep the seal area clean. Product in the seal is a common cause of leakage, reduced output and rejected packs.

7. Use a weighted decision matrix

Score each route against annual pack volume, unit pack cost, required pouch features, target output, number of formats, labour, changeover, cleaning, floor space, maintenance and downstream integration. Apply weights that reflect the actual business case.

8. Prove the choice with production-representative trials

Trial the declared product, film or pouches, coding method and dose. Record accepted output, dose variation, seal integrity, opening or tracking faults, material waste, cleaning time and operator interventions. A short demonstration with substitute materials is not a production acceptance test.

Is VFFS cheaper than a premade pouch machine?

VFFS often has lower packaging material cost for conventional sachets, but machine configuration, output, waste, tooling and labour determine total cost.

Can the same dosing system be used on both machine types?

Often yes in principle, but the filler, nozzle, controls and timing must be engineered for the selected packaging machine and product.

Which route is better for stand-up zipper pouches?

A premade pouch filler is usually the more direct route because the pouch converter supplies the gusset and zipper, although the application still needs pouch-handling trials.

Choose roll stock when the pack is fundamentally a sachet or stick

Flat three- or four-side-seal packs, back-seal sachets and narrow stick packs can be made directly from a film web. The project then centres on forming, registration, dosing, sealing, cutting and reel management. Multi-lane production can be attractive where the same narrow format runs for sustained periods.

Choose a converted pouch when the feature is commercially necessary

Stand-up gussets, reclosure, spouts and shaped formats can justify premade pouches. The pack should be proven in the actual pickup and opening process, and the converter tolerance must become part of the machine specification.

Which route is better for a narrow stick pack?

A multi-lane roll-stock system is commonly the relevant starting point because the narrow pack is formed from the web. Lane pitch, back seal, registration and cutting still need project-specific confirmation.

Why does pouch converter tolerance matter?

Curl, stiffness, opening force, zipper position and dimensions can affect pickup, opening and sealing. The machine and pouch specifications need compatible limits.

Can the same film artwork be used on both routes?

No. VFFS uses a repeat across a reel and must coordinate eye marks, seals and cuts. A premade pouch is printed and converted before reaching the filler.

How should rejected material be compared?

Record reel setup and seal rejects for VFFS and pickup, opening and seal rejects for premade pouches. Compare accepted packs rather than only machine cycles.
